You Blocked ChatGPT. Your Employees Are Now Pasting Data Into the AI You Approved.
You blocked ChatGPT on the corporate network. Good call.
Your employees are now pasting the same data into the AI tool you licensed for them.
The block felt like a win. Shadow IT, contained. Unauthorized AI usage, solved. Security team closes the ticket, moves on.
But the instinct that made employees reach for ChatGPT didn’t go away. You just redirected it — into a tool with a company logo on it and an IT ticket that says “approved.”
The Behavior Nobody Modeled For
Here’s what happens when a tool gets sanctioned:
People stop self-censoring.
The internal friction that made someone pause before pasting a customer list into ChatGPT? Gone. The moment of hesitation before dropping a contract into an AI summarizer? Disappeared.
Because this one’s approved. This one’s safe. IT said so.
So now they paste freely.
The contract terms. The patient intake form. The HR complaint they’re trying to wordsmith. The internal incident report they need summarized before a meeting. The customer database export they want analyzed. The credentials file they need help parsing.
All of it flowing into a system you vetted for vendor security — not for what your employees would actually do with it once you handed it to them.
You Reviewed the Vendor. Not the Use Cases.
The approval process for most enterprise AI tools looks like this:
- Security reviews the vendor’s SOC 2 report
- Legal checks the data processing agreement
- IT confirms SSO integration works
- Procurement negotiates the contract
- Tool gets deployed
What’s missing? Any definition of what data types employees should and shouldn’t paste into it.
Your data handling policy probably says “don’t share confidential information with unauthorized tools.”
It almost certainly doesn’t say anything about the authorized one you just bought.
The Approved Tool Problem
When ChatGPT was shadow IT, employees had a natural governor on their behavior. They knew it was unsanctioned. They might still use it, but there was friction. A mental checkpoint.
When you approve a tool, you remove that checkpoint.
You’re not just giving people access to AI. You’re giving them permission to use it without thinking. And “without thinking” is exactly when sensitive data gets pasted.
The irony: your sanctioned AI tool might be receiving more sensitive data than ChatGPT ever did — specifically because you approved it.
What Actually Gets Pasted Into “Safe” AI
We’ve seen what flows into enterprise AI tools once they’re sanctioned:
HR and Legal:
- Performance reviews with employee names and feedback
- Termination documentation
- Salary and compensation data
- Internal investigation reports
- Draft contracts with deal terms
Customer Data:
- Support tickets with full customer PII
- CRM exports for “quick analysis”
- Customer lists with contact information
- Account data for churn prediction
- Feedback surveys with identifying information
Technical:
- Code snippets with hardcoded credentials
- Config files with API keys
- Architecture documents with security details
- Incident reports with vulnerability information
Financial:
- Budget spreadsheets
- Revenue projections
- M&A planning documents
- Investor communications
None of this triggers your shadow IT alerts. It’s all going into the approved system.
The Question Security Engineers Should Be Asking
When your org rolled out its enterprise AI tool, did anyone define what data types were off-limits to paste into it?
Or did the approval process stop at the vendor review?
Most organizations have:
- ✅ Vendor security assessment
- ✅ Data processing agreement
- ✅ SSO and access controls
- ❌ Employee guidance on what not to paste
- ❌ Technical controls on data input
- ❌ Monitoring of what’s actually being submitted
The first three protect you from the vendor. The last three protect you from your own employees. Most companies have the first set and none of the second.
Closing the Gap
1. Define what’s off-limits — explicitly. Don’t assume employees know. Create a clear list: no customer PII, no credentials, no HR records, no financial projections, no legal documents. Make it specific.
2. Train at rollout, not after. The moment you deploy an enterprise AI tool is when habits form. That’s when the guidance needs to land — not six months later after the behavior is ingrained.
3. Know what sensitive data exists. You can’t protect what you can’t see. If you don’t know where customer lists, credentials, and confidential documents live in your environment, you can’t know when they’re being pasted somewhere they shouldn’t be.
4. Accept that policy alone won’t work. People paste things. They do it quickly, without thinking, because they’re trying to get work done. Technical controls and monitoring matter more than policy documents nobody reads.
5. Treat sanctioned tools with the same scrutiny as unsanctioned ones. The vendor being “approved” doesn’t mean the use cases are approved. Review what’s flowing into your enterprise AI the same way you’d investigate shadow IT.
The shadow IT problem didn’t go away when you blocked ChatGPT. It just moved into a system with your logo on it.
